Using the Prosci PCT Tool to improve project performance

Introduction

The Prosci PCT Tool (Project Change Triangle) was introduced last year as a simple yet powerful framework to show the different elements necessary for projects to succeed. The three corners of the triangle - Leadership/Sponsorship, Project Management and Change Management - are all necessary components of any project. The three elements interact to create a system that drives successful change.

This tutorial provides a brief overview of the Prosci PCT Tool and then examines three ways the model can be used to drive successful change in your organization. Prosci PCT overview

 

The Prosci PCT Tool has three corners that must be present for a change to succeed. The three elements are characterized below:
  • Leadership/Sponsorship - Executives and senior leaders play a critical role in successful change. They set strategy and direction; they make decisions regarding scope, time and cost; and they show their own and the organization's commitment to the change through active and visible participation.

  • Project Management - To manage the technical side of the change, project management provides the process and tools for managing the tasks and activities for designing a solution.

  • Change Management - To manage the people side of change, change management provides the tools and process to help individuals make their own successful personal transition.

 

It is important to notice the center of the triangle - the outcomes you are trying to achieve. Ultimately, the three corners work together toward a single, common goal - to meet project objectives, finish on time and on budget, and realize the Return on Investment (ROI) expected by the change.

The Prosci PCT Assessment includes a set of 10 questions for each of the triangle elements. The output of the assessment is a score from 10 - 30 for each of the triangle elements - Leadership/Sponsorship, Project Management and Change Management. This assessment gives a quantitative picture of how well-positioned the project is as a whole, and what areas need to be improved for the project to be successful. 1. Assess a specific project

As a project leader or change manager, the Prosci PCT Tool gives you a solid foundation for assessing the key project success factors for your project. For a given project, you can calculate an overall score for Leadership/Sponsorship, Project Management and Change Management to find out how well the project is positioned for success. The assessment also helps you identify particular risk factors and weaknesses in the overall project so you know where to target your efforts. Using the Prosci PCT Assessment, you can:

  • Calculate overall scores and identify the "shape" of your PCT profile:

2. Use the model with project teams

The Prosci PCT Tool is a great way to bring a project team together to discuss the key factors for successful change on the project. Each project team member can complete the assessment on their own, then come together to share their scores and discuss patterns and discrepancies using a table like the one presented below. You will be surprised by the differences in scores among team members.

The tool is very valuable for starting the dialogue around project positioning. Facilitating the Prosci PCT Assessment with an entire project team helps build consensus and identify the specific actions and next steps needed to advance the project.

3. Use the model with senior leaders

Many of our clients and certified practitioners have found that the Prosci PCT Tool is a great tool to use with senior leaders who are sponsoring change. It provides a simple framework - and a one-page assessment - that helps them understand the strengths and weaknesses of the projects they are leading. Using the Prosci PCT Tool and Assessment with senior leaders has two main advantages:

  • Gives them an overall framework for what Leadership/Sponsorship, Project Management and Change Management really mean and how they interact to help projects meet their objectives.
  • Shows them concrete steps that they need to take to support the change - the specific questions in the Leadership/Sponsorship portion of the assessment can build awareness around what is truly required by senior leaders on the projects they support.
